How Much Extra Lumber Should You Buy for a Woodworking Project?

Understand why a cut-list total is not a purchase total, and how to size a realistic waste allowance.

Buying exactly the amount of lumber shown in a finished cut list sounds efficient. In practice it is one of the easiest ways to run short. A cut list describes the wood that remains in the project. It does not include the material lost to defects, milling, trimming, saw cuts, grain selection, test pieces, or the occasional mistake.

Why the Cut-List Total Is Not the Purchase Total

Imagine that the finished components in a small cabinet add up to 20 board feet. That does not mean 20 board feet at the lumber yard will reliably produce those parts. The boards you buy have to be broken down, flattened, squared, trimmed to length, and selected around defects. Some sections will simply never make it into the finished piece.

This difference between finished material and purchased material is often called a waste allowance, overage, or waste factor. "Waste" can sound negative, but much of it is unavoidable process loss rather than careless work.

Where the Extra Lumber Goes

Each of the items below consumes stock that never appears in the finished piece. They are ordinary process losses, and they stack.

  • Milling rough stock: rough-sawn boards may need jointing and planing before they are flat, straight, square, and at final thickness.
  • Defects: knots, splits, checks, bark inclusions, wane, twist, bow and cup can make sections of a board unsuitable for a particular part.
  • Saw kerf and trimming: every saw cut removes material, and rough ends often need trimming before accurate measurement begins.
  • Grain and colour matching: a technically usable board may still be a poor visual match for a tabletop, door panel or drawer front.
  • Part orientation: legs, rails and stiles may need to follow the grain for strength and appearance, reducing usable layouts.
  • Odd shapes: curves, tapers and angled components leave larger offcuts than rectangular parts.
  • Setup pieces and mistakes: test cuts, joinery samples, tear-out and measurement errors consume stock even in a well-planned build.

A Practical Starting Allowance

There is no single percentage that works for every species, grade, supplier, or project. Use the ranges below as a planning guide, then adjust once you have seen the actual boards.

Clean, surfaced stock for a simple build often needs only about 10–15%, because there is less milling loss and fewer hidden defects — though trimming, kerf, selection and mistakes still apply.

A typical furniture project in good hardwood usually sits around 15–20%, which covers normal defects, layout choices, milling and visual selection.

Rough-sawn stock or appearance-critical work can need 20–30% or more, since flattening, thicknessing, colour matching and grain matching all remove material.

Lower-grade, irregular, live-edge or highly defective stock can exceed 30%. Yield varies so widely here that inspecting the actual boards matters more than any percentage.

Worked Example: 24 Board Feet of Finished Parts

Suppose your cut list totals 24 board feet of finished parts.

With a 15% allowance: 24 × 1.15 = 27.6 board feet. You would normally round the shopping target up rather than try to buy exactly 27.6 board feet.

With a 25% allowance: 24 × 1.25 = 30 board feet.

The higher figure may be more appropriate if you are buying rough walnut for a visible furniture project and need to work around sapwood, knots, colour variation and grain direction. The lower figure may be enough when buying clean, surfaced boards for a straightforward build.

Purchase target = finished board feet × (1 + allowance percent / 100)

24 × 1.15 = 27.6 board feet

24 × 1.25 = 30 board feet

Calculate From the Stock You Buy, Not the Finished Part

A 3/4 inch finished component may begin as thicker rough stock, and that starting thickness is what you pay for. Separating the parts list by required thickness before applying any allowance keeps the two from being confused.

Why Buying Extra at the Beginning Can Save Money

Buying more material sounds more expensive, but running short can cost more. A second trip may mean additional delivery fees, travel, lost workshop time, and — most importantly for furniture — boards that do not match the original batch.

Colour and grain can vary significantly within the same species. If the front of a cabinet or the boards in a tabletop need to look consistent, a replacement board purchased later may stand out even if it is technically the same species and grade. A modest reserve from the original batch gives you options.

Do Not Confuse Useful Offcuts With Project Yield

Not every offcut is rubbish. Short hardwood pieces become drawer runners, plugs, test pieces, small boxes, jigs, spacers and future repairs.

However, an offcut that might be useful someday does not mean it was usable for the part you needed today. Project yield should be judged by whether the purchased stock can produce the required components.

How to Reduce Waste Without Buying Too Little

The aim is not a smaller pile. It is a purchase that matches the boards you actually receive.

  1. Make a complete parts list before purchasing, separated by required thickness.
  2. Inspect boards before committing to a cutting plan; mark knots, checks, sapwood, cracks and attractive figure.
  3. Rough-cut before final milling when appropriate, leaving enough extra length for safe milling and final trimming.
  4. Group visually related parts so drawer fronts, doors, rails and tabletop boards come from compatible sections.
  5. Keep a small reserve until late in the project instead of converting every leftover early.

When to Increase the Allowance

Consider buying beyond your normal percentage when the project includes wide glued panels, continuous grain, bookmatching, sculpted components, bent laminations, highly figured lumber, live edges, lower lumber grades, or boards with visible defects. A larger allowance also helps when required parts have minimum widths that cannot be rearranged easily.

You may be able to reduce the allowance when the supplier sells carefully selected S4S material close to your final dimensions and you have already inspected each board. Even then, buying exactly the theoretical minimum leaves no recovery margin.

Six steps, in order, keep the allowance visible instead of buried in a single number.

  1. Calculate the finished material required by thickness.
  2. Convert the requirement to the rough or nominal stock you will actually buy.
  3. Add a realistic waste allowance for the stock quality and project complexity.
  4. Round up to a practical purchasing quantity.
  5. Inspect actual boards for defects, usable width, colour and grain before finalising the order.
  6. Keep some matching stock in reserve until the project is complete.

The Bottom Line

A board-foot calculation tells you the volume required by your plan. A good lumber order accounts for the real woodworking process between the lumber rack and the finished project.
